Transforming Multi-Location Medical Practices: How EOS® Helps You Accelerate Your Small Business, Gain Traction, and Grow with Confidence
Running a multi-location medical practice is no small task. As a former clinician, with a few twists and turns, turned small business coach and EOS Implementer®, I’ve seen first hand how challenging it can be to balance the demands of delivering excellent patient care with the complexities of running and scaling a thriving practice.
For many practice owners, the question becomes: How can I accelerate my small business, gain traction, and create a system that supports growth without burning out? Or better yet, How can I build a high value business that will operate well without me in it,
The answer for my clients has been the Entrepreneurial Operating System® (EOS®)—a simple yet powerful framework that brings clarity, accountability, traction, and focus to every aspect of the business.
The Unique Challenges of Multi-Location Medical Practices
Expanding and managing multiple locations comes with its own set of challenges:
Chaos during acquisitions: Integrating new locations often leads to confusion, inefficiencies, and misaligned expectations.
Unclear roles and accountability: Evaluating whether you have the right people in the right roles is difficult and way more complicated without a proven system.
Lack of focus on key metrics: Practices frequently track too many lagging indicators, instead of actionable, forward-looking metrics.
Over-dependence on the owner: When every decision, or relationship falls to you, it’s impossible to focus on growth—or take a real vacation.
Why EOS Works for Medical Practices
EOS works well for multi-location medical practices because it provides a simple, scalable framework to align teams, accelerate growth, streamline operations, and drive clarity and accountability across all locations. While many medical practices don’t start out thinking about their exit, implementing a system like EOS® is incredibly impactful in preparing your business for a potential sale. EOS® creates strong foundations that help to increase overall business value.
Here’s how EOS can transform your practice:
1. Clarity in Structure
The EOS® Accountability Chart brings clarity to roles and responsibilities across your practice. This tool is invaluable for:
Looking at what the future business requires: structure first, people second. Versus trying to make “seats” for the people you have, who do these “things”. This is a common problem that I see a lot.
Once you are clear on the seats/roles the business needs, you can begin to assign accountability to the right people.
Identifying gaps and overlaps in team structure.
Delegating confidently, reducing the burden on practice owners.
Two clients, for example, leveraged the Accountability Chart during critical transitions—one immediately after a new acquisition and the other just before an acquisition. This tool not only clarified and refined 'right people, right seats' but also became a game-changer in addressing role confusion, reducing overlaps, improving organizational communication, and ensuring readiness for the changes ahead.
2. Confidence in Decision-Making
Using EOS® tools like the People Analyzer tool, practice owners can evaluate their team members based on whether they Get It, Want It, and have the Capacity to do the job (GWC) and exemplify company culture and core values. This approach helps small business owners:
Make clear, confident hiring and firing decisions.
Build high-performing teams aligned with their vision and values.
This process is far more effective when guided by an EOS® Implementer and Small Business Coach who can help you avoid common pitfalls in team evaluation.
Two examples come to mind. The first involved a clinician transitioning into a management role within a multi-location, hyper-growth practice. While this individual aligned well with the company's values and vision, a detailed definition of the clinical leadership 'seat'—based on the practice's structural needs—revealed that they did not actually GWC (Get it, Want it, Capacity to do it) the management role. This realization was clear not only to the business owner but also to the clinician themselves.
The second example occurred following a recent acquisition, where a former family-owned practice owner’s family member was placed in a leadership seat with plans for retention. Within the first 3 sessions it became evident that this person, was neither the right person for the role and not exemplifying core values nor able to GWC the seat effectively.
Without these proven simple tools and frameworks and 3rd party coaching, these issues could have taken months if not longer to resolve, leaving a negative and expensive impact on the businesses.
3. Improved Metrics for Growth
Many practices struggle with tracking the right metrics. EOS® emphasizes creating a weekly scorecard with leading indicators that drive results. Examples include:
Patient volumes and appointment efficiency.
Revenue-generating activities like completed educational consultations or booked procedures.
Operational metrics like referral rates or claims processing times.
When one of my clients implemented their scorecard, their team felt more motivated and aligned, directly improving revenue and efficiency across locations.
4. A System to Solve Problems for Good
EOS® teaches teams to Identify, Discuss, and Solve (IDS) issues systematically. Instead of endlessly reacting to fires, teams address root causes and implement solutions that stick.
Why Work With a Small Business Coach and EOS® Implementer
I’ve met and spoken with many practice owners who are tempted to self-implement EOS ® after reading Traction or hearing about the framework. While self-implementation is possible due to accessibility to the tools, it often leads to incomplete adoption, missed opportunities, lack of stickiness, and frustration.
Working with a small business coach and professional EOS ® Implementer makes all the difference:
You’ll have expert guidance to avoid common missteps.
You’ll get accountability and coaching to meet your unique needs and get results.
You’ll accelerate your small business faster and with less stress than trying to figure it out alone.
The practices I’ve worked with have seen smoother acquisitions, stronger teams, revenue growth, and more efficient operations by partnering with me to implement EOS®—not just trying to do it themselves.
Real Results: How EOS Transformed Three Medical Practices
Here’s how EOS has helped my clients achieve clarity, confidence, and growth:
Streamlining acquisitions: One multi-location practice used EOS® to integrate a newly acquired location with minimal chaos. A clear Accountability Chart and metrics ensured smooth onboarding and faster alignment.
Building stronger teams: Another client confidently made personnel changes, ensuring every team member was in the right seat. This boosted morale and efficiency.
Focusing on the right metrics: All three of these medical practice clients implemented a weekly scorecard, motivating providers to prioritize revenue-generating activities while improving patient care.
The result? Increased revenue and a more engaged team.
The Payoff: A Practice That Thrives
By using EOS ® with the support of a small business coach and Implementer, my clients have transformed their practices into businesses that don’t rely on the owner to put out every fire. With clear structures, aligned teams, and actionable metrics, they’ve gained the traction needed to grow with confidence.
